Researching the cotton industry to find the product worth building

Croperation research journey map over an aerial view of cotton bales
Croperation began with 18 months of research into the cotton industry. Our research showed that agribusinesses generate a lot of data, but stakeholders struggle to use it effectively. Much of that data comes from single-solution software that doesn’t integrate with other tools, so it can’t be compiled, analysed or turned into better decisions.

Across every commodity, the biggest problem space was storage, inventory and logistics. We proposed digitising these processes and integrating the data to improve efficiency and decision-making, and that work became Croperation, a cloud-based commodity trading and risk management (CTRM) platform now serving the global cotton industry.

What we did

We turned a known industry problem into a product worth building

Cotton merchants and traders managed inventory, contracts and logistics across spreadsheets and disconnected systems. Everyone knew it was a problem. Our research showed which part to fix first, and what a digital system had to do before the industry would trust it with real trades.

Finding the opportunity worth pursuing

Over 18 months, we ran a multiphase research and strategy programme across the cotton industry, mapping its systems, processes and people. The research surfaced a high-value need underneath the fragmentation, and that need became Croperation. The work produced:

  • An industry discovery project covering cotton production end to end
  • A clear, evidenced view of where digitisation would create the most value
  • Croperation, identified as the opportunity worth building

Deciding what had to be true

A CTRM platform sits between contracts, money and physical goods, so mistakes lead to disputes. Working with the cotton industry, we defined what the platform had to get right before anyone could trust it:

  • How inventory is represented as it changes hands
  • How contracts connect to invoices
  • How bales are tracked from production through to export
  • What traceability needs to prove
  • What the first release had to cover

The people who would use Croperation helped define what it had to handle.

Building a production-grade platform from the start

With the requirements defined, we built Croperation as a cloud-based platform that gives merchants and traders one place to manage and track their commodities. It covers inventory and logistics from production to export, creates invoices automatically from purchase contracts and shows profit and loss as trades happen.

Research, strategy, design, engineering, data and testing were delivered by one team, so the insight from the research carried straight through to working software.

Outcome

From an Australian cotton problem to a global platform

Croperation now operates as its own business, serving the global cotton industry with:

  • One cloud platform in place of fragmented, manual processes
  • Transparency and traceability from the paddock to export
  • Invoices created automatically from purchase contracts
  • Profit and loss visibility as trades happen
  • Foundations built to extend to new markets

It all started with research that found the right problem to solve.
